Technology adoption is getting quicker and quicker. AI has taken it up another gear. Most organisations have already turned the tools on, told people to experiment, and hoped something useful would come out the other end. The technology is the easy bit. The harder question sits underneath it:

What happens to people, judgement and accountability when adoption runs ahead of understanding?

This is an interactive Leeds Digital Festival session for leaders who want to adopt AI without creating hidden dependency, quiet technical debt, or teams that look productive right up until they aren’t. Shaun’s argument is that the answer isn’t a new framework, a policy, or a training programme. It’s awareness. The ability to notice, in yourself and in your team, what the speed of change is quietly doing to attention, judgement and capability, before it costs you.

His Change Zones framework is how he makes awareness practical. Change Zones describes how people hold up, or don’t, under the speed of business and technology change. Flow Zone is where people are focused and thinking clearly. Over-Drive is where pressure tips into stress and reactivity. No Zone is where people go quiet and check out. AI adoption pushes people between those states faster than most leaders realise, and most of the movement happens without anyone noticing until performance drops.

That’s where the real risk of AI adoption sits. The verification tax leaders pay checking output they can’t fully trust. The unconscious dependency that builds in individuals and across the organisation, accelerating skill fade so experienced people quietly lose their edge and new starters may never build the judgement in the first place. The gap between organisations that can afford the best tools and those that can’t, that you don’t feel opening until you look up and find you’re behind. None of these are technology problems. They’re awareness problems, showing up under the pressure of technology.

Underneath all of it sits a single argument, the one Shaun’s book Meaning in the Momentum makes: human judgement matters more as AI rises, not less. And judgement runs on awareness. The session shows leaders how to build it, in themselves and in their teams, and how to use deliberate human friction to protect it. Enough to keep thinking, quality and accountability intact. Not enough to slow the work down.

Format: 45-minute interactive talk, 15 minutes for questions.

What You’ll Take Away

  • Why the hardest parts of tech and AI adoption are human and operational, not technical.
  • How to use the Change Zones framework to spot when you or your team have moved into Over-Drive or No Zone, before it costs you.
  • How unconscious dependency on AI accelerates skill fade in individuals and organisations, and what awareness catches early.
  • What the verification tax costs you, and where it hides in your operating costs.
  • Where deliberate human friction protects quality, critical thinking and accountability.
  • Practical prompts for adopting AI without hollowing out your team.

This Event Is Aimed At

Senior leaders, business executives, transformation leaders, technology leaders, programme directors, change professionals and decision-makers who are exploring, implementing or scaling AI within their organisations.

Whether you’re responsible for strategy, operational performance, digital transformation or technology adoption, this session will help you understand the human factors that determine whether AI strengthens capability or quietly erodes it.
