AI Adoption, Human Judgement and The Hidden Cost of Moving Fast


Technology adoption is getting quicker and quicker. AI has taken it up another gear. Most organisations have already turned the tools on, told people to experiment, and hoped something useful would come out the other end. The technology is the easy bit. The harder question sits underneath it:
What happens to people, judgement and accountability when adoption runs ahead of understanding?
This is an interactive Leeds Digital Festival session for leaders who want to adopt AI without creating hidden dependency, quiet technical debt, or teams that look productive right up until they aren’t. Shaun’s argument is that the answer isn’t a new framework, a policy, or a training programme. It’s awareness. The ability to notice, in yourself and in your team, what the speed of change is quietly doing to attention, judgement and capability, before it costs you.
His Change Zones framework is how he makes awareness practical. Change Zones describes how people hold up, or don’t, under the speed of business and technology change. Flow Zone is where people are focused and thinking clearly. Over-Drive is where pressure tips into stress and reactivity. No Zone is where people go quiet and check out. AI adoption pushes people between those states faster than most leaders realise, and most of the movement happens without anyone noticing until performance drops.
That’s where the real risk of AI adoption sits. The verification tax leaders pay checking output they can’t fully trust. The unconscious dependency that builds in individuals and across the organisation, accelerating skill fade so experienced people quietly lose their edge and new starters may never build the judgement in the first place. The gap between organisations that can afford the best tools and those that can’t, that you don’t feel opening until you look up and find you’re behind. None of these are technology problems. They’re awareness problems, showing up under the pressure of technology.
Underneath all of it sits a single argument, the one Shaun’s book Meaning in the Momentum makes: human judgement matters more as AI rises, not less. And judgement runs on awareness.
