A leading UK bank required legacy infrastructure migration to transition from end-of-life systems to a modern, scalable platform. To support ongoing transformation across its infrastructure estate, the bank initiated a programme to migrate and rationalise its platform while aligning to a centralised operating model and enabling future cloud adoption.

While a standalone initiative, the programme sat within a broader infrastructure transformation agenda, requiring coordinated delivery across multiple teams, technologies, and suppliers.

The Challenge

The programme focused on transitioning legacy infrastructure to a modernised platform while aligning with enterprise-wide standards and supporting broader transformation priorities.

Key considerations included:

  • Enabling adoption of new technologies, including AVS, Azure Stack and RiverMeadow
  • Migrating end-of-life infrastructure to a modern, supported platform
  • Rationalising the infrastructure estate into a centralised, standardised stack
  • Aligning support and operating models with internal frameworks
  • Coordinating delivery across a complex landscape of concurrent infrastructure initiatives
  • Managing dependencies across internal teams and multiple third-party suppliers

This required a structured, delivery-led approach to maintain alignment, ensure continuity, and support the client’s long-term platform strategy.

Our Approach

Perform Partners embedded a multi-disciplinary team to drive delivery across platform migration, cloud enablement, and operational transformation. Acting as a central coordination point, we brought structure, clarity, and pace to a complex environment.

    Conducted detailed analysis of the infrastructure estate, mapping server relationships and application dependencies to enable controlled and efficient migration planning.
  • Migration and cloud enablement
    Delivered infrastructure migration across development, pre-production and production environments, supporting adoption of Azure Stack and AVS, alongside RiverMeadow-enabled migration approaches.
  • Cross-supplier orchestration
    Acted as a central coordination layer across multiple delivery partners, aligning infrastructure teams, application owners, and suppliers to a consistent migration plan and execution cadence.
  • Operational model transition
    Delivered the transition to a simplified, unified support model, aligning infrastructure operations with the bank’s standardised ways of working.
  • Enhancing platform operations
    Strengthened operational processes across patching, incident management, and governance controls to improve platform stability and resilience.
  • Ways of working and continuous improvement
    Introduced improved delivery cadence, stakeholder engagement models, and data-led feedback loops to support ongoing optimisation and repeatable delivery.

Alongside the technical delivery, a key focus was ensuring teams were aligned, informed, and equipped to operate effectively within the new platform and ways of working.

Perform Partners worked closely with engineering teams, application owners, and stakeholders to maintain clear communication, support decision-making, and manage the impact of change.

By aligning teams across multiple suppliers and internal functions, we established a consistent delivery cadence and shared understanding of responsibilities. This supported smoother adoption of the platform and reduced friction during transition.

The result was a far more connected and collaborative delivery environment, with teams equipped not only to support the platform effectively, but to confidently evolve, optimise and scale it, with improved clarity, ownership and capability to manage future change as demands emerge.
