The Challenge

The client, a prominent UK banking institution, faced a significant challenge with their legacy data centre. This grouping comprised outdated data centres that the bank had struggled to migrate in the past. With a mandatory decommissioning deadline of 2025, the bank needed to empty these data centres efficiently, transitioning to more cost-effective, modern cloud solutions. The urgency was heightened by the need to avoid operational disruptions and achieve substantial cost savings.

Our Approach

Our approach was data-driven, strategic, and collaborative. We focused on leveraging detailed analysis and innovative tools to ensure a seamless migration process while maintaining high levels of efficiency and minimal disruption:

  • In-depth Analysis: Conducted comprehensive site analysis to distinguish between physical and virtual servers. Utilised MAC address analysis and network sweeps for accurate server identification.
  • Data-Driven Decision Making: Implemented third-party tools like vRealize Network Insights (VRNI) to monitor server traffic and network connectivity. Adopted a risk-based approach for software compatibility and licensing assessments.
  • Collaborative Planning: Coordinated with internal stakeholders, including the data centre exit team and network teams, for synchronised efforts. Developed a detailed migration wave plan, prioritising simpler migrations first and addressing complex servers later.
  • Efficient Execution: Embraced agile methodologies, leveraging real-time communication tools like Teams for quick decision-making. Managed the project internally, ensuring consistent progress without the need for a dedicated project manager.

By seamlessly integrating these elements, we were able to navigate complex challenges and deliver high-quality results efficiently with this holistic approach laying a solid foundation for the project’s positive outcomes and future phases.

The Change Squad actively supported the customer’s interests and concerns, this meant understanding their needs and aligning delivery actions toward achieving their desired results – quickly. Resolving project blockers and resistance to change through data-driven decision, the team played a pivotal role in this first stage delivery, of a project previously deems as an ‘undeliverable’ migration.

The client, now equipped with a robust, cloud-based infrastructure, is well-positioned to handle future technological advancements and maintain a competitive edge in the banking industry. This project not only resolved immediate challenges but also instilled a culture of data-driven decision-making and agile collaboration within the bank.
